How to Use This Checklist

Work through each section and check off the items that are true for your organization today. Then tally your score:

20-25 items checked: You're ready to build. Focus on high-impact use cases and move fast.
12-19 items checked: Strong foundation with gaps. Address the unchecked items before scaling AI efforts.
6-11 items checked: Early stage. Prioritize data and infrastructure foundations first.

1 Data Foundation

AI is only as good as the data it learns from. Before building models, make sure your data house is in order.

Core business data is stored in structured, queryable systems

Relational databases, data warehouses, or well-organized data lakes — not spreadsheets or email threads.

You have at least 6 months of clean historical data for your target use case

ML models need training data. The more historical data you have, the better your models will perform.

Data pipelines are automated (not manual exports/imports)

ETL/ELT processes, scheduled syncs, or streaming pipelines that move data reliably without human intervention.

You have a data quality process (validation, deduplication, monitoring)

Garbage in, garbage out. Regular data quality checks prevent AI from learning the wrong patterns.

Sensitive data is classified and access-controlled

Especially critical for FinTech (PII, transaction data) and Telecom (CDRs, location data). Know what you have and who can access it.

2 Infrastructure & Architecture

AI workloads have different compute, storage, and latency requirements than traditional applications.

Running on cloud infrastructure (AWS, GCP, Azure) with IaC

Cloud gives you access to GPU instances, managed ML services, and the ability to scale up/down on demand.

APIs are well-documented and services communicate via standard protocols

AI features need to integrate with your existing systems. Clean APIs make this possible without re-architecting everything.

CI/CD pipelines exist for your core applications

If you can't deploy application changes reliably, deploying ML models will be even harder. Build the deployment muscle first.

Monitoring and observability are in place (logs, metrics, alerts)

You need to detect when AI models drift, when predictions degrade, and when infrastructure costs spike unexpectedly.

You can provision sandbox/staging environments easily

AI experimentation requires safe environments to test models against real-world data patterns without affecting production.

3 Team & Skills

You don't need a full data science team to start, but you do need the right baseline capabilities.

Someone on the leadership team understands AI capabilities and limitations

Doesn't need to be an expert — just enough to evaluate vendor claims, set realistic expectations, and guide investment decisions.

Engineers are comfortable working with APIs and integrating third-party services

Many AI wins come from integrating existing AI services (LLMs, vision APIs, fraud detection) rather than building from scratch.

Domain experts are available to validate AI outputs

The people who understand your business (compliance officers, traders, network engineers) need to be in the loop to catch when AI gets it wrong.

You have (or can access) data engineering skills

Data engineers — not data scientists — are often the bottleneck. You need people who can build and maintain reliable data pipelines.

There is executive sponsorship for AI initiatives

AI projects fail when they're treated as side experiments. You need a champion with budget authority and organizational influence.

4 Compliance & Governance

Especially critical for FinTech and Telecom — where regulators are paying close attention to AI.

You understand which regulations apply to your AI use case

GDPR, SOC 2, PCI-DSS, EU AI Act, state privacy laws — know your obligations before you build, not after.

You have a process for reviewing vendor/AI service data handling practices

When you send data to an LLM API or a third-party model, where does it go? Is it used for training? Can it be subpoenaed?

Automated decisions can be explained and audited

If AI declines a loan or flags a transaction, can you explain why? Regulators and customers will ask.

You have data retention and deletion policies

Training data, model inputs/outputs, and user data all have lifecycle requirements. Plan for deletion from the start.

There is a human-in-the-loop process for high-stakes AI decisions

Full automation is the goal, but start with human oversight for decisions that affect money, access, or compliance.

5 Strategy & Use Cases

Technology readiness without strategic clarity leads to expensive experiments that don't move the business forward.

You have identified 1-3 specific business problems AI could solve

"Use AI" is not a strategy. "Reduce manual KYC review time by 60%" is. Start with concrete, measurable problems.

You can quantify the ROI of solving those problems

How much does the manual process cost today? How much revenue are you leaving on the table? Numbers drive AI budget decisions.

You've evaluated build vs. buy for your priority use cases

Off-the-shelf AI services handle 80% of common use cases. Only build custom models when you have a genuine competitive moat in the data.

You have a plan for measuring AI model performance over time

Models degrade. Customer behavior changes. Fraud patterns evolve. Plan for ongoing evaluation, not just launch-day accuracy.

Your AI roadmap aligns with your product and business roadmap

AI should accelerate your core business strategy, not exist as a parallel initiative. The best AI projects solve real customer problems.
